How AmidonShield found the one market that actually buys, out of six.
Six possible markets, and no way to know which one buys
AmidonShield makes ballistic and blast-rated concrete, tested to UL-752 Level 10. The material is proven. It has been through US Army testing at Aberdeen and was adopted as the standard for Marine Corps live-fire training facilities.
The problem was never the product. It was that a material this broad could plausibly sell into six different markets: live-fire ranges, sheriff and law enforcement facilities, federal builders, aerospace, critical infrastructure, and battery storage sites. All six looked reasonable on paper. Nobody knew which one would actually reply.
They came to mkdir with no outbound motion at all. Everything below started from zero in July.
All six went out at once. One of them buys.
Rather than pick a market and spend a year finding out, all six ran in parallel from day one. The answer came back in weeks.
| Segment | Reached | Replies | Reply rate | Opportunities | |
|---|---|---|---|---|---|
| Seg1 Ranges | 1,128 | 30 | 2.66% | 10 | the market |
| Seg5 BESS | 1,244 | 10 | 0.80% | 4 | second look |
| Sheriff / LE Ranges | 1,589 | 6 | 0.38% | 1 | ruled out |
| Seg3 Aerospace | 1,159 | 3 | 0.26% | 1 | ruled out |
| Seg2 Infra Security | 1,219 | 3 | 0.25% | 2 | ruled out |
| Seg4 Federal Builders | 839 | 1 | 0.12% | 1 | ruled out |
Everything except Seg1 averages 0.40%. Seg1 is 14% of the volume and produced half the opportunities. That seven-to-one spread is the entire argument for running six at once instead of betting on one.
Same product, same week. Two very different emails.
Both of these went out unedited. Side by side, they explain the table above better than any analysis could.
subject: saw your range
Hi {{firstName}},
{{companyName}} came up on a list of live-fire ranges we work from. We make ballistic concrete range walls, tested past 70,000 rounds over 11 years with zero documented failures.
Want the round-count data? Why it worked. It names something verified about them, that they run a live-fire range, checked before sending. Then one hard number as proof. Then an ask that costs nothing to answer.
subject: your secure builds
Hi {{firstName}},
I saw {{companyName}} builds secure federal facilities. Jobs like that are why we make UL-752 Level 10 ballistic and blast concrete and can hand you the submittal-ready test data.
Happy to send the submittal package over if it'd help. Why it did not. “Builds secure federal facilities” is true of every company on that list, so it reads as a mail merge. It leads with a spec instead of a problem, and asks for a document nobody requested.
What did not work, and what did
Did not work
- ×Leading with a spec (UL-752 Level 10) instead of a problem
- ×Openers that were true of every company on the list
- ×Four segments that looked adjacent and were not
- ×Signal triggers: 905 sent, 6 replies, 0 opportunities
Worked
- ✓Verifying each account was an operating live-fire range before writing
- ✓One hard proof number instead of a capability list
- ✓Six segments in parallel instead of guessing one
- ✓Killing the losers on a few hundred sends each
The honest miss. Federal solicitation data was available for Seg4 and the email never used it. That 0.12% is a messaging failure, not a targeting one, and it is the clearest lesson in the account.
Still running
- >Campaigns are live right now, so the numbers on this page move.
- >Seg5 BESS at 0.80% and four opportunities is the one loser worth a second look.
- >Seg4 gets rewritten to use the federal solicitation data that was there all along.
